HubSpot shows that disruptors get disrupted, as AI forces CRM vendors toward outcome-based pricing that bills for results rather than users. KCR made that call in December 2025, and it materialized on May 7, 2026, when HubSpot moved its AI agents to outcome-based pricing and cut prices; the stock fell about 19% the next day. x.com 

AI will not replace Fortune 500 CRM platforms, as the moat of Salesforce, ServiceNow and HubSpot goes beyond the software. It lies in the data model, integrations, workflows and customer records; agents may even raise the value of a trusted system of record. Thin workflow tools are vulnerable and seat pricing faces pressure. Sentiment is at an all-time low on fears that AI agents and chatbots will replace SaaS. AI will disrupt some areas, but many software businesses are using it to grow revenue, ship faster and expand operating leverage, and will thrive. Intuit will survive AI, but its products are among the most vulnerable to it, and AI should take a massive chunk of its business. It relied heavily on customers staying for convenience, and it has already admitted customer spending is tightening. Revenue growth has slowed to 10%, and the 17% staff layoff looks like an effort to offset lost future business. HubSpot and Intuit have a meaningful chance to be AI winners even as the market destroys SMB software, because selling to small businesses is life on hard mode, as @travisk put it, which makes it moaty. The math is so hard that competition is thin and survivors gain share in downturns; they have aggregated customers at scale; AI agents favor full-platform adoption and clean data; and AI may spur many new small businesses. Intuit risks becoming the example of AI commoditizing software, as AI and agents increasingly answer tax and bookkeeping questions instantly, cheaply or for free, removing the need for a costly middle layer.
